The Playbook for AI Pricing

We all know that pricing is broken when even the biggest giants in this space aren't able to make the numbers work.

The intent behind this book is transparency. AI founders, CFOs, and builders are all wrestling with the same question: how do you price something that scales unpredictably?

Inside, we’ve structured it as a journey:

  • The collapse of SaaS-era models

  • The rise of usage-based pricing

  • Why credits and hybrids became the default

  • Where outcome-based pricing is heading next

The goal isn’t to just solve pricing but to help you gain clarity.

"I personally chose the price and thought we would make some money. Yet, OpenAI is losing money on Pro because people use it much more than we expected."

As a founder, I’ve read to many books “that promise frameworks but end up being 200 pages of fluff. This one’s different. It doesn’t try to give you the answer that just helps you see why the usual models keep breaking. Halfway through I was like, “yep, that’s exactly what we struggled with.” It’s short, sharp, and actually useful. If you’re building in AI and tired of guessing your pricing, this one’s worth your time.

We’ve been stuck on pricing for our AI product for months and nothing seemed to fit. Picked this up out of curiosity and I’m glad I did. It breaks down why the old SaaS playbooks don’t work anymore, but in a way that doesn’t make you feel dumb for missing it. The real-world examples (especially the OpenAI one in the beginning) hit hard. It’s not some magic formula, but it gave us clarity we didn’t have before.

I honestly didn’t expect much from most B2B company books as they are just long ads. But this one surprised me. It’s short, direct, and feels like it’s written by someone who’s actually built stuff. The examples from AI companies we all know made it way more relatable. A lot of the ideas weren’t entirely new, but the way they were explained finally made things click for me. Definitely worth a read.

I read this on a flight and ended up taking three pages of notes. The strongest part for me was the breakdown of credits and entitlements. We’ve been struggling with how to explain that to customers without confusing them, and this book gave me better language for it. Some parts could have gone deeper, but overall it felt sharp and current.
